GIST: A Comprehensive Digital Transformation Framework for Large-Scale Retail Infrastructure Security
Abstract
Large-scale retail (Grande Distribuzione Organizzata-GDO) represents one of the most complex distributed IT infrastructures in the modern economy, combining extreme availability requirements (99.95%+), razor-thin operating margins (2-4%), and technological heterogeneity spanning decades of infrastructure stratification. Unlike other sectors, retail lacks domain-specific cybersecurity frameworks that address these unique constraints. This paper introduces GIST (Governance-Infrastructure-Security-Transformation), a novel integrated framework designed specifically for retail digital transformation. GIST unifies four critical dimensions through empirically-calibrated weights: Physical infrastructure (18%), Architectural systems (32%), Security protocols (28%), and Compliance requirements (22%). The framework provides both conceptual architecture and quantitative methodology for assessing and improving digital maturity. We validate GIST through the GDO-Bench Digital Twin framework, implementing Monte Carlo simulation with 10,000 iterations across 234 archetypal organizations calibrated on publicly-verifiable parameters. The framework introduces ASSA-GDO, an original algorithm for quantifying attack surface in distributed retail environments (Pearson r = 0.82, p < 0.001 correlation with incident frequency), and MIN (Normative Integration Matrix), systematizing synergies across PCI-DSS 4.0, GDPR, and NIS2, reducing 847 requirements to 156 unified controls. Validation results demonstrate significant operational impact: 38% TCO reduction (5-year), 99.96% availability under 500% load variance, 42.7% attack surface reduction, and 39% compliance cost reduction through automation. Crucially, integrated implementation of all four dimensions yields 52% greater benefits than sum of isolated interventions, demonstrating genuine synergistic effects.
