Competitive Position Analysis of 2maal2 in the Belgian Used Car Market
Abstract
This paper presents a competitive position analysis of 2maal2 (Autobudgets BV), an independent Belgian used-car dealership specializing in young, low-mileage vehicles in the West Flemish quality niche of the second-hand vehicle market. The analysis applies two complementary frameworks to evaluate the firm's competitive position. Porter's Five Forces framework assesses the structural attractiveness of the specific market segment in which 2maal2 operates, revealing a competitive environment characterized by high rivalry and buyer power, increasing supplier pressure driven by ICE supply contraction and digital platform competition, and meaningful effective barriers to quality-niche entry despite low formal barriers. Barney's VRIN resource-based framework evaluates the firm's key capabilities against the criteria of value, rarity, inimitability, and non-substitutability, finding that three capabilities selective low-mileage sourcing, in-house technical inspection, and accumulated regional brand reputation constitute genuine sources of sustained competitive advantage The analysis identifies a structural tension that has strategic implications beyond the firm's current planning horizon: the same capabilities that generate competitive advantage impose binding constraints on scalability. This scalability paradox in which the inimitability of the firm's quality model simultaneously protects its position and limits its growth is examined as the central strategic challenge facing the firm. Five strategic groups are mapped within the Belgian used-car market, with particular attention to the emerging threat posed by digital acquisition platforms competing for the private-seller supply that constitutes 80% of 2maal2's inventory source. The paper concludes that 2maal2's competitive position is durable within its quality niche but exposed to two compounding supply-side pressures that deserve explicit strategic attention.
