When Employee Experience Becomes the Strategy: Rethinking Leadership Through the PEARL™ Framework
Abstract
When Employee Experience Becomes the Strategy: Rethinking Leadership Through the PEARL™ Framework Author: Ankna KaulVersion: Zenodo Preprint Edition (2026) Organizations across industries are investing heavily in engagement surveys, wellbeing programs, culture initiatives, and leadership development. Yet many employees continue to experience work as fragmented, exhausting, and disconnected from stated organizational values. This paper argues that the root cause is the persistent treatment of employee experience as an outcome of leadership rather than as its foundation. Building on service design principles, the paper introduces the PEARL™ Framework — a leadership service architecture that integrates purpose, employee experience, culture alignment, performance systems, and service‑based leadership. Rather than viewing these elements as isolated interventions, PEARL™ positions them as interconnected components of an intentionally designed human experience. The paper calls for a shift in HR and leadership practice: from program administration to experience architecture, where the design of work environments becomes the central strategy for sustainable performance.
