Abstract

Existing AI safety research focuses predominantly on controlling the outputs of individual agents through guardrails, alignment training, and constitutional constraints. We argue that this single-agent paradigm has a fundamental blind spot: an agent cannot reliably detect errors in its own reasoning, just as an open-loop control system cannot correct disturbances it does not measure. We propose Distributed Negative Feedback Optimization (DNFO), a framework that applies the century-old principle of negative feedback from control engineering to multi-agent AI systems. DNFO recasts multi-agent collaboration as a closed-loop control problem, where each agent's output is structurally verified by independent observers. The framework comprises three design principles: (1) Redundant Intelligence Architecture (RIA) — independent agents verify the same judgment, with engineered diversity to avoid common cause failure; (2) Complementary Agent Chain (CAC) — agents with distinct evaluation functions examine different facets of a problem, catching errors of omission that redundancy alone cannot detect; and (3) Triple-Layer Failsafe — emergency stop, liveness monitoring, and mutual exclusion mechanisms adapted from automotive functional safety (ISO 26262). We present a controlled before/after evaluation using Buddys, a five-agent system managing real business operations. Preliminary baseline data shows that 39% of reviews identified substantive issues, with the majority requiring cross-agent knowledge unavailable to any single agent. The core contribution is a design principle: a system of imperfect agents with closed-loop verification can outperform a single superior agent operating in open loop.
